Custom support agent vs Intercom Fin: the breakeven.

Intercom Fin charges $0.99 per resolution and Zendesk $1.50–$2.00. A custom agent costs a fixed build and a monthly fee, then cents per conversation. Here is where the lines cross, with the formula, our own prices and the cases where buying wins. Vendor prices read on their own pages on 22 October 2026.

What each one charges

Three pricing models, one page.

Per-resolution agents scale with your volume. A custom agent is mostly a fixed cost. That difference is the whole comparison.

OptionPublished priceWhat you are charged forWhat else you need
Intercom Fin$0.99 per outcomeOne outcome per conversation at most: a resolution (no further help asked after Fin's last answer), a procedure handoff, a disqualification or a self-serve routing. Qualifications are $9.99. A conversation passed to your team with no outcome is free.Works on Intercom ($19 per helpdesk seat a month) or on your current helpdesk, such as Salesforce or HubSpot, with no seat or setup fees and a minimum of 50 outcomes a month.
Zendesk AI agents$1.50 committed, $2.00 pay as you go, per automated resolutionCharged only for requests the AI agent resolves without escalating to a person. Plans include 5 (Team) or 10 (Professional) automated resolutions per agent a month.Needs a Zendesk plan: Support Team $19, Suite Team $55, Suite Professional $115 per agent a month, billed annually. Copilot is $50 per agent a month extra.

Vendor prices are as published on fin.ai/pricing and zendesk.com/pricing on 22 October 2026; Intercom now calls a billable event an “outcome”. Both change, so check before you rely on a figure. Our prices are on the pricing page.

The model

The formula, so you can redo it.

R is AI resolutions a month. Seats for your human team are left out of every option, because you keep paying them either way.

Per-resolution agent
monthly = R × price per resolution

Fin at $0.99, Zendesk at $1.50 committed or $2.00 pay as you go. We leave out Zendesk’s small included allowance and Fin’s 50-outcome minimum; both only matter at very low volume.

Custom agent
monthly = build ÷ months + ops + R × run cost

Standard agent: $8,000 over 12 months + $3,000 ops = $3,667 a month fixed. Full deployment like our D2C case: $50,000 over 24 months + $3,500 ops = $5,583 a month fixed. Run cost $0.15 per resolution.

Breakeven
R = fixed ÷ (vendor price − run cost)

Against Fin: about 4,350 resolutions a month for a standard agent, 6,650 for a full deployment. Against Zendesk committed: about 2,700 and 4,150.

The numbers

Monthly cost at five volumes.

Rounded to the dollar. The cheapest option in each row is the one to beat; the build only wins once volume carries its fixed cost.

AI resolutions a monthIntercom FinZendesk (committed)Custom, standard agentCustom, full deployment

1,000$990$1,500$3,817$5,733
2,500$2,475$3,750$4,042$5,958

10,000$9,900$15,000$5,167$7,083

Run cost is our assumption: model tokens for a grounded support conversation cost a few cents at current list prices (Claude Sonnet 5.5 is $2 per million input and $10 per million output tokens on claude.com/pricing, 22 October 2026), and the rest of the $0.15 covers retrieval, retries, escalated conversations and hosting. After the build is paid off, the custom columns drop by the amortised build: $667 and $2,083 a month. Put your own volume, hours and rates through the AI ROI calculator.

A real deployment

Our D2C support case, priced both ways.

The honest reading: on sticker price alone, Fin would cost less at this volume. The case for building rests on things the price table does not show.

What was built and what it did

A Shopify Plus home-goods brand with about 4,800 tickets a month. After an $8,000 assessment and a $42,000 build, a confidence-gated agent resolved 3,149 tickets a month (64%) with no human involvement. First response time fell from 4.2 hours to 6 minutes, CSAT rose from 3.9 to 4.5, and monthly support cost fell from $29,200 to $11,100. Read the case study.

The same volume on per-resolution pricing

3,149 resolutions a month would be about $3,118 on Fin and $4,724 on Zendesk’s committed rate, against about $6,056 for the custom deployment while the build is being paid off. What the build bought: the agent acts inside Shopify and ShipStation (returns, labels, discount codes, address changes), escalates on thresholds set for this brand’s tickets, and the brand was growing 40% a year, so a per-resolution bill would grow with it while the build cost does not.

The decision

When to buy, and when to build.

Buy Fin or Zendesk AI when
  • You resolve fewer than a few thousand conversations a month with AI. Below the breakeven, per-resolution pricing is simply cheaper.
  • Intercom or Zendesk is already your helpdesk and the answers live in its help centre. Switching it on takes days, not weeks.
  • Nobody on your side will own the agent: its evaluations, its prompts, its escalation rules. A managed product owns those for you.
  • You want to learn what your customers ask before you commit to a build. Run the vendor agent for a quarter and read its transcripts.
Build a custom agent when
  • Volume is past the breakeven, or will be within a year at your growth rate.
  • The agent has to act in your own systems (orders, refunds, bookings, accounts), not only answer from a help centre.
  • You need your own escalation thresholds, evaluations and audit trail, or a model and data location you choose.
  • Support is one of several agents you plan to run. The second agent reuses the retrieval, evaluation and monitoring the first one paid for.
Before you decide

Compare like with like. Per-resolution prices count only the conversations the agent closes, so ask each vendor what resolution rate to expect on your tickets, and price the build on that same rate, not on total ticket volume.

Compare FAQ

AI support agent pricing, plainly

How much does Intercom Fin cost per resolution?

$0.99 per outcome, on Intercom's own pricing page on 22 October 2026. An outcome is at most one per conversation: a resolution, a procedure handoff, a disqualification or a self-serve routing. Qualifications are $9.99. Used with another helpdesk there are no seat fees and a minimum of 50 outcomes a month; on Intercom you also pay $19 per helpdesk seat a month.

How much do Zendesk AI agents cost?

$1.50 per automated resolution on a commitment and $2.00 pay as you go, on top of a Zendesk plan from $19 per agent a month billed annually. Plans include 5 or 10 automated resolutions per agent a month. Figures from Zendesk's pricing page on 22 October 2026.

When is a custom AI support agent cheaper than Intercom Fin?

On running cost alone, above roughly 4,350 resolutions a month for a standard agent ($8,000 build over 12 months plus $3,000/mo operation), and above roughly 6,650 for a full deployment like our D2C case. Below that, Fin's $0.99 per outcome costs less. The formula is on this page so you can use your own numbers.

When is a custom support agent cheaper than Zendesk AI agents?

Sooner, because Zendesk charges more per resolution: above roughly 2,700 resolutions a month at the $1.50 committed rate, or 2,000 at $2.00 pay as you go, for a standard agent. A full deployment crosses at roughly 4,150 at the committed rate.

What does it cost to run a custom AI support agent per conversation?

We model $0.15 per resolution. Model tokens for a typical grounded support conversation cost a few cents at current list prices (Claude Sonnet 5.5 is $2 per million input and $10 per million output tokens); the rest is headroom for retrieval, retries, escalated conversations and hosting. It moves with the model you choose and how long your conversations are.

Should we build a support agent if we are already on Intercom?

Usually not at first. If Intercom is your helpdesk and your volume is under a few thousand resolutions a month, turning Fin on is faster and cheaper than any build. Build when the agent has to act inside systems Fin cannot reach, when you need your own escalation thresholds and evaluations, or when per-outcome pricing at your growth rate becomes the larger number.
